What It Is
A heat exchanger in a tankless water heater is a tightly coiled or serpentine tube assembly - typically copper or stainless steel - through which cold water flows while being heated by a gas burner or electric element surrounding it. The coil geometry maximizes the surface area in contact with the heat source, allowing the incoming cold water to absorb enough heat to reach the target temperature in the brief time it takes to pass through the unit. The heat exchanger is the functional heart of any tankless heater.
What It Does
The heat exchanger performs the actual energy transfer from the combustion flame (or electric element) to the water. In a gas tankless heater, burner flames surround the heat exchanger coil. The flame heats the tube walls, which then conduct heat into the water flowing inside. Because the water must be heated from incoming temperature (as low as 40 degrees Fahrenheit in winter) to the set temperature (typically 120 degrees) in a matter of seconds, the heat exchanger operates under very high thermal loads.
In condensing tankless heaters - the more efficient type - a secondary heat exchanger captures heat from the exhaust gases before they are vented out, extracting additional energy that a standard (non-condensing) unit would waste. The condensate produced (acidic water from the combustion gases) must drain properly; this is why condensing units require a condensate drain line.
Scale buildup from dissolved minerals is the primary maintenance concern for heat exchangers in hard water areas. As minerals precipitate out of the water inside the narrow coils, they coat the tube walls and act as an insulator - reducing heat transfer efficiency, increasing the burner run time needed to reach target temperature, and eventually restricting water flow. Annual descaling with a dilute acid solution (typically citric acid or food-grade white vinegar) removes this buildup and restores performance.
Where It Is Located
The heat exchanger is inside the tankless unit's housing, not externally visible without opening the unit. On gas units, it sits in the combustion chamber surrounded by the burner assembly. On electric units, the heating elements are typically wrapped around or adjacent to the coil. The water inlet and outlet connections on the unit connect directly to the heat exchanger tubing.
How It Works
Heat transfer through a metal wall from a high-temperature source (the flame or element) to a lower-temperature fluid (the water) is a basic thermal conduction process. The efficiency depends on the temperature difference, the thermal conductivity of the tube material (copper conducts heat very well), the tube wall thickness, and the surface area in contact. The serpentine coil design increases surface area enormously compared to a straight tube, which is why compact tankless heaters can heat water so quickly.
Common Problems or Signs of Failure
- Reduced hot water output or lower than expected water temperature - scale buildup reducing heat transfer efficiency
- Error codes indicating overheating or high temperature limit tripped - scale buildup causing thermal runaway in restricted areas of the exchanger
- Reduced flow rate from all hot water fixtures - scale narrowing the tube diameter inside the exchanger
- Visible corrosion or pitting on exchanger components - usually requires professional assessment
- Internal leak resulting in water in the combustion chamber - the exchanger tube has cracked, often requiring unit replacement
Can a Homeowner Check It?
You cannot inspect the heat exchanger directly without opening the unit. However, you can observe the symptoms of scale buildup - reduced output temperature or flow rate - and track when the last descaling service was performed. Annual descaling is a maintenance task some homeowners choose to do themselves with a descaling pump kit and citric acid solution.
- Note whether hot water output temperature or flow rate has gradually declined over months
- Check when the unit was last descaled - annual service is recommended in hard water areas
- Look for any error codes on the unit's display related to overheating or flow
- Confirm the cold water filter screen at the unit's inlet is clean and not restricting flow
When to Call a Plumber
Call for annual descaling service, for persistent error codes after resetting, or for any situation where the unit is not delivering water at the set temperature. Heat exchanger replacement is expensive and sometimes makes replacement of the full unit more practical - a plumber can assess whether repair or replacement is the better path given the unit's age and condition.
